Case studies / Fictional client examples
Engineering outcomes, with the route shown.
These fictional scenarios illustrate how a clear baseline, thoughtful design and shared delivery can change the way teams work. Results are project-specific examples, not universal promises.
UK industrial distribution
12-week programme
Northrail Components
A growing industrial distributor had outgrown manually configured cloud environments. Requests for a new test estate waited in a shared queue, and teams struggled to understand which controls applied to each account.
Challenge
Environment setup depended on tribal knowledge and ticket hand-offs. Access rules varied, baseline logging was inconsistent, and the organisation had limited evidence of who owned each cloud resource.
Stratafound’s approach
We mapped the account estate and stakeholder requirements, then established an AWS landing zone with account vending, central identity, network guardrails and standard logging. Terraform modules were reviewed alongside Northrail engineers, with a pipeline for plan review, policy checks and controlled apply. A first application team piloted the path before other environments moved across.
Technology
Project-specific outcomes
- Standard test environments provisioned in 48 minutes, down from a typical two-day request cycle.
- All new accounts inherited approved identity, network and audit-log defaults.
- Resource ownership coverage rose from 62% to 96% across the migrated estate.
“The new path gives our teams a known starting point. We can see what is being created and who is responsible for it.”— Helen Ward, Director of Technology Operations (fictional)
Financial workflow software
16-week programme
Mosaic Ledger
A financial workflow software company had a capable engineering group, but differences between Kubernetes clusters and release processes made service changes harder to predict.
Challenge
Teams used inconsistent deployment manifests, alert thresholds and rollback habits. Release incidents took time to diagnose because service health signals were fragmented between teams.
Stratafound’s approach
We standardised cluster baselines and workload conventions, created a shared deployment pattern with progressive traffic shifting, and added OpenTelemetry signals to critical customer journeys. Service owners set initial objectives and tested rollback paths in rehearsed release exercises. Platform engineers paired with Mosaic’s team to transfer the runbooks and configuration ownership.
Technology
Project-specific outcomes
- Release rollback incidents fell 31% over the following 12 weeks, compared with the prior quarter.
- Median time to identify a customer-impacting regression reduced from 42 to 17 minutes.
- All tier-one services had named owners and a first service-level objective.
“We have a consistent way to release and a much clearer signal when a change needs attention.”— Mark Ellison, VP of Engineering (fictional)
Healthcare analytics
20-week programme
Aster Health Data
A healthcare analytics provider relied on a legacy reporting estate that was difficult to audit and expensive to change. Data teams needed a secure way to modernise without compromising traceability.
Challenge
Batch reporting jobs ran across tightly coupled systems with inconsistent access history. Analysts had limited self-service, while operational teams lacked a unified view of pipeline health and data freshness.
Stratafound’s approach
We designed a segmented cloud data platform with private network paths, explicit workload identities, encryption and auditable change control. A representative reporting workload was moved first, with lineage events and freshness checks included in the pipeline. Migration waves were agreed with data owners and compliance leads, and each cutover had validation and rollback criteria.
Technology
Project-specific outcomes
- 94% of cloud platform spend allocated to a named service or accountable team.
- Auditable change records available for each production data pipeline deployment.
- Daily reporting freshness checks reduced undetected late loads from 11 per month to 2.
“The team gave us an operating model as well as a target architecture. That made the migration manageable for the people responsible for the data.”— Dr. Sophie Reid, Head of Data Services (fictional)
